1. Executive summary

Verdict on the central question: YES — a real "quality-at-a-fair-price" middle exists on the ProMaster, but it is thin-and-underserved rather than empty. No competitor currently ships a fully structural, body-tied, precision-fit steel-framed wall+ceiling interior system for the RAM ProMaster. The slot has two partial occupants — Serg Supply (aluminum furring-frame ceiling, re-released May 2025) and Titan/Timber Van Kits (a top-of-wall steel cabinet-mounting strip) — but neither ships a complete steel-A-frame, body-integrated system comparable to what Adventure Wagon sells on the Sprinter/Transit. Inertia holds two distinct, defensible differentiators: the first shipped, fully structural, precision-fit interior system on the ProMaster platform, and — separately — the only fully finished, no-post-processing wall/ceiling panels on the platform. The second is the more durable of the two: the "first structural" claim erodes the day a competitor ships a structural ProMaster system, whereas "finished, engineered, no-warp panels" attacks a documented category failure (competitors sell raw ply that their own listings warn will warp) and is harder to copy.

Bottom line: There is a defensible, ownable position for a first-to-market structural ProMaster interior system priced in the ~$8.5k–$10.5k band. The thesis survives verification, but it must be sold on two legs — "first fully structural shipped system" and "the only finished, no-warp panels on the platform" — rather than on "no competition."

2. The ProMaster platform in the U.S.

Trajectory: On a consistent GCBC basis, U.S. ProMaster sales settled to a stable ~63k–66k recent base (2024: 65,869 → 2025: 63,311, roughly −4%), a correction off a distorted 2023 peak of 81,663 rather than a structural decline. The correct read is a stable platform, not one in freefall. The 2020–2022 RV/van boom (per RVIA's December 2021 manufacturer survey, "total RV shipments for 2021 ended with a record 600,240 wholesale shipments, surpassing the 2017 total of 504,599 shipments by 19%") and the subsequent correction must be kept in mind so the peak isn't misread as the norm. The "price-conscious ProMaster buyer" holds up: builders repeatedly choose the ProMaster because it delivers the most usable space per dollar (widest body, straight walls, low floor, FWD). But price-conscious is not the same as cheap — community threads show buyers who want a "more finished" result than furring-strip panels and are frustrated that Adventure Wagon doesn't make a ProMaster kit. 6. Competitive teardown

Players fall into three distinct categories. Shipped DIY-kit vendors are the true competitive set; installed conversions/shops and OEMs are reference points, not direct competitors.

Serg Supply's aluminum furring frame — evidence assessment. Serg's ProMaster ceiling kit product page (sergsupply.com, verified Jul 17–18, 2026) states: "UPDATE MAY 25': This kit has been re-released with an all new aluminum furring frame to hold the panels in plane. This means threaded fasteners hold the entire ceiling to the roof of your van for easier install and painless removal." However, the aluminum furring frame is thinly documented: the same page still describes the mechanism as "3/4" furring strips fastened to factory beams using rivet-nuts" with "panels effortlessly attached to furring strips with 1-1/4" finish screws." No installation photo, exploded diagram, or spec drawing of the aluminum frame appears on the ProMaster page, and no ProMaster-specific in-van demonstration of the new frame surfaced in search. This is a furring-plane aid (holds panels flat and enables removability), not a body-integrated structural A-frame. Titan/Timber structural scope — evidence assessment. Titan/Timber sells a "custom bent sheet metal structural assembly" for the Sprinter ($395) and Transit (from $299) that is a top-of-wall perimeter ledger — "Steel pieces to outline the top of the passenger and driver sides to create a straight line around the whole van. Creates easier connections for panels, overhead cabinetry and wiring harness." For the ProMaster specifically, no panel-focused structural assembly exists; the only ProMaster steel structural product is the "Overhead Cabinet Structural Assembly for Promaster Vans" ($290 for 159 HR; $225 for 136 HR), described as "steel pieces outline the top of both the passenger and driver sides to create a straight reference line in the van" that "makes mounting and aligning overhead cabinetry significantly easier." Common-failure summary: The category's recurring failure is that "kits" are really panel sets that push the hard structural work — plane, squareness, body-tie, mounting — back onto the builder, with missing hardware, warping-prone materials, and no engineered frame. This is precisely the gap a structural, body-tied, hardware-complete system fills.

Bottom line: No one ships a complete steel-framed, body-tied ProMaster interior system. The closest occupants are partial (Serg's aluminum furring frame for panel plane; Titan's cabinet-mounting steel strip). The dominant category failure — panels without structure, missing hardware, warping — is Inertia's opening.

7. Gap analysis — the central question, answered

The middle is real and locatable on a price × completeness/finish map. On the low end sit bare-panel kits (~$1,700–$3,770) that mount with furring strips and no framing. On the high end sit installed conversions ($21k–$25k, Wayfarer/Titan). Between them, off-platform, sits Adventure Wagon's structural system ($16,000 start, Sprinter/Transit only, floor not included). On the ProMaster specifically, the fully structural, body-tied, precision-fit shipped system does not exist — but the slot is thin-and-underserved, not empty: Serg Supply (aluminum furring-frame ceiling to hold panels in plane) and Titan (a $290 top-of-wall steel strip for cabinet mounting) are partial incumbents whose products stop well short of a body-integrated wall+ceiling frame.

Why it's unfilled: The premium structural builders (Adventure Wagon) deliberately focus on Sprinter/Transit; the ProMaster's price-conscious buyer base historically supported only cheap panel kits; and building a true steel-A-frame, body-integrated system requires engineering + CNC investment that panel resellers haven't made.

Two differentiators, not one — and the second is the more durable. The structural gap is real but time-limited: it closes the day Adventure Wagon, Serg, or Titan ships a structural ProMaster system. The material-and-finish gap is separate and stickier. No competitor ships a fully finished, no-post-processing wall/ceiling panel for the ProMaster: prefinished-ply vendors get the face right but leave raw edges and still require mounting to furring on bare sheet metal, and the finished/upholstered experiences (Adventure Wagon, Wayfarer) are off-platform or installed-only. Meanwhile the category's dominant material — raw Baltic birch — carries a defect its own sellers disclose (Titan's ProMaster panel listing warns "WARPING DUE TO MOISTURE AND HEAT IS COMMON!"). A finished, engineered-material, no-warp panel that installs in a day therefore attacks a documented category failure and is harder to copy than a steel frame. The strongest position stacks both: first fully structural system AND the only finished, no-warp panels on the platform. Note that the structural claim lives at the wall-and-ceiling-system level; the upper-cabinet framing competes in a category that already exists (Titan's cabinet assembly) and is differentiated on fitment and engineering quality, not structural exclusivity.

Connection to Section 6: Every documented pain point — no framing, missing mounting holes/hardware, warping, panels-on-thin-sheet-metal, plane/squareness on the builder — is a direct argument for a structural, hardware-complete, precision-fit system. The competitor failures ARE the value proposition.

Bottom line: The middle exists and is ownable on two legs — "the first shipped, fully structural, precision-fit ProMaster interior system" and "the only finished, no-warp wall/ceiling panels on the platform." The structural leg is thin-and-underserved (two partial occupants whose scope is narrow) but time-limited; the finished-material leg attacks a documented category failure and is more durable. 8. Product architecture — SKUs and platform variants

How the market sells (Section 6) and how buyers buy (Sections 4–5) both argue for modular SKUs with an optional all-in "complete shell" on top — not pure all-in-one, and not pure à-la-carte. Serg and Timber sell modularly with bundle discounts; buyers want to stage purchases.

Assessment of the founder's three-SKU instinct — endorsed, with refinement:

  • SKU 3 — Upper cabinet structural framing: correct as a discrete SKU; it's the natural attach to SKU 1. It competes in a category that already exists (Titan sells a comparable ProMaster cabinet assembly at $290) and is differentiated on fitment and engineering quality — wider bearing surface, puzzle-piece joinery with labeled pieces, and D-pillar mounting through factory holes rather than rivet-only — not on structural exclusivity, which belongs to the wall-and-ceiling system.

What must bundle vs stay separate: Framing must bundle with walls/ceiling/trim (structure is the point). Flooring stays separate (material choice + freight).
